Planning Poker for Remote Teams: 9 Tips That Actually Work

Updated · 5 min read

Remote estimation fails in predictable ways: people multitask, the loudest voice anchors everyone, and the session drags on. These tips come from distributed teams that run planning poker every sprint.

1. Use a dedicated online planning poker tool

Asking people to type numbers in chat leaks votes before the reveal. A dedicated tool keeps votes hidden until everyone has chosen and reveals them simultaneously. Pick one that doesn't require accounts, because friction kills adoption. Planno, for example, needs only a name.

2. Share the link before the meeting

Put the room link in the calendar invite so nobody waits while the host creates and pastes a room.

3. Keep cameras on during discussion

Facial reactions at reveal time ("wait, 13?") are the cue for a useful conversation. Encourage cameras at least during discussion.

4. Refine asynchronously first

Ask the team to read the stories and leave questions in your tracker a day ahead. The live session then focuses on estimating, not discovering requirements.

5. Timebox aggressively

Video fatigue is real. Aim for five minutes per story and a hard stop at 45–60 minutes.

6. Let stakeholders observe

Product Owners and managers can join in observer mode: they see votes and results but don't vote, which keeps the average honest.

7. Make it work on phones

Hybrid teammates may join from a meeting room or on the move. A mobile-friendly tool means everyone can vote from their own device.

8. Rotate the facilitator

Rotating the host role keeps the team engaged and stops estimation from becoming "the Scrum Master's meeting".

9. Handle dropped connections gracefully

Wi-Fi drops happen. Choose a tool that keeps your seat and vote when you reconnect, so you don't have to rejoin and vote again.
